The challenge

The acquiring company had integrated the bolt-on's operations rapidly, consolidating office locations and standardizing systems within the first 90 days. Integration metrics — retention, productivity, client retention — were all within acceptable ranges. But the PE operating team had received informal signals that the acquired company's culture was being systematically erased rather than thoughtfully integrated, and that key talent was privately disengaged.

What Wexler Gray surfaced

  • Cultural Health scored at 46 in the combined business, with Parallel operators identifying a stark cultural bifurcation: employees who had joined through the acquisition scored their engagement and organizational identification at 31, while legacy employees scored at 67 — a 36-point gap that aggregate metrics were masking

  • Blind assessment revealed that seven of the twelve most commercially significant individuals in the acquired cohort — identified by the operating team as critical to client relationship continuity — were assessed as high flight risks, with two having already been approached by competitors

  • Beacon flagged an escalation: the Cultural Health gap was widening rather than narrowing in the second post-merger Parallel cycle, indicating the integration approach was deepening the cultural divide rather than resolving it

Outcome

The PE firm intervened before any further departures. The integration plan was paused for a 30-day review, and a structured cultural integration program was commissioned. Six of the seven high flight risks accepted retention packages within 45 days. Cultural Health improved to 58 in the next cycle and has continued to recover.
