The challenge
The company had a credible international market opportunity and sufficient capital from the Series C to pursue it. The board had approved an international expansion program contingent on the CEO's assurance that the domestic leadership team could operate without intensive CEO involvement while the expansion was being established. The board wanted independent validation of that assurance.

Leadership Alignment scored at 58 overall, but the score masked a critical structural gap: the CEO's direct reports were highly aligned around the domestic business and scored at 71 collectively, but none of them had been assessed as capable of leading the domestic business at full autonomy — they all had material dependencies on CEO involvement for key decisions
Parallel assessment identified that the CEO's leadership style — highly consultative and centrally involved — had created a capable but dependent senior team, with no individual having been tested or developed for the breadth of accountability the expansion plan would require
Bearing interpretation framed this as a sequencing risk rather than a capability gap: the leadership team had the potential for greater autonomy but needed a structured 6-month transition period during which domestic accountability was deliberately devolved before the CEO shifted focus internationally
Outcome
The board approved the international expansion with a revised timeline — pushed back by two quarters — and a specific domestic leadership development program. The COO's role was expanded, the CRO was given P&L accountability for the first time, and a 12-week transition program was implemented. The international pilot launched on the revised schedule without domestic disruption.
